The Operator's Playbook

Run a solo agency on BitPype

One person. No team, no office, no developers on payroll. BitPype does the production and operations work that used to take a staff — you do the finding, the deciding, and the relationships. This playbook shows you how the whole business fits into one person's week.

01

The model: why solo works now

A traditional agency is mostly coordination cost — designers waiting on developers, account managers relaying messages, somebody manually checking forty client sites. BitPype collapses the production side into one platform, which changes what "an agency" has to be.

The old way

A team for everything

Sales rep, designer, developer, copywriter, account manager, bookkeeper. Every client payment feeds five salaries before it feeds you — so you need big clients and big retainers just to stand still.

The BitPype way

A platform for production

Lead discovery, site design and publishing, call tracking, forms and lead capture, bookings, follow-up emails, even a client portal — one system produces and operates the sites. Your hours go where humans actually matter.

Your job

Judgment & relationships

You pick the right businesses, approve what goes out, talk to owners like a person, and keep promises. That's the part clients pay for and remember. Everything repetitive is the platform's problem.

The solo equation

Recurring monthly clients × a price a local business barely notices = an income no single client can take away from you.

Solo doesn't mean small. It means diversified: thirty businesses paying you monthly is sturdier than three big ones — lose one and you've lost a bad afternoon, not your rent.

02

What you sell

You are not selling "a website." You're selling booked appointments, answered phones, and a business that looks as good online as it is in person. Three offers cover almost every local business you'll meet.

Offer 1 · Core

Website + Care Plan

A custom site, built for that one business, hosted and maintained, with call tracking and lead capture built in. Sold as a monthly plan — the site is never "finished and forgotten," it's staffed.

  • Design, build, publish, done-for-you changes
  • Call tracking number + recorded calls
  • Forms that email the owner instantly
  • Client portal so they see it all working
Offer 2 · Growth

The Module Stack

Once the core is live, sell the working parts: online bookings, instant estimates, a chatbot that answers at 2 a.m., Google reviews on-site, memberships, a shop. Each module is a reason the monthly number grows.

  • Attach one module at a time, prove it, add the next
  • Every module runs inside the same portal
  • No new vendor, no new login for the client
Offer 3 · Landlord

Rank & Rent

Build a lead-generation site in a niche you pick, rank it in one town, then rent the calls and leads to the best local operator in that trade. One exclusive tenant per niche per town.

  • You own the asset; they pay for results
  • Charges per qualified call or lead
  • Repeat town by town, niche by niche

⚠ Pick niches like a landlord, not a fan

A rent niche must pass two tests at once: weak competition (few or poor existing sites) and strong search demand (real people searching every month). A niche that's only quiet is quiet for a reason; a niche that's only popular is a knife fight. Both tests, or walk away.

Reading about it is one thing. Watching it build a site is another.

The pipeline, stage by stage

Every client travels the same five stages, in this order. The order is the product — it's what makes a one-person operation feel like a firm.

1FindSpot the business, open the lead
2BuildDesign staged, unique to them
3ApproveHuman eyes before anything moves
4PublishLive, domain pointed, verified
5SupportChanges, calls, leads, rent
04

Your week, hour by hour

A solo agency lives or dies on rhythm. This is a working template built around the standing target — three staged client websites a week — that still leaves room for the clients you already have.

DayFocusWhat done looks like
MondayFind & verify. Run discovery, work the new-lead list, verify facts for this week's three builds.3 build-ready leads, facts checked, photos gathered
TuesdayBuild. Heads-down design day. Two of the three sites staged.2 staged sites, whole-site audit done on each
WednesdayBuild + support. Third site staged in the morning; client change queue cleared in the afternoon.3 staged sites · zero unanswered change requests
ThursdayApprovals & outreach. Send staged sites for approval; outreach only for approved sites; follow up last week's maybes — once, politely.Approvals out · outreach sent for approved sites only
FridayPublish & money. Publish approved sites, verify domains resolve, review the week's calls and leads for clients, glance at Finance.Live sites verified in a browser · week closed with notes

The two daily non-negotiables

Morning: check the Dashboard — what's running, what arrived overnight, any form or call a client is waiting on. Evening: leave a note on every lead and site you touched. Future-you is your only employee; brief them well.

05

Finding clients

Your ideal client is a good business that's invisible online: busy, well-reviewed, and running on a Facebook page and a prayer. BitPype's discovery finds them; your judgment picks the winners.

Qualify IN

The right signs

  • Independent — no franchise or chain
  • Real demand: reviews, a busy shop, years in business
  • No working website, or one that embarrasses them
  • A phone number you can actually reach
  • A trade where one job pays for a year of you (roofing, HVAC, dumpsters, dentists…)
Qualify OUT

The time-wasters

  • Chains and franchises — decisions happen elsewhere
  • No phone, no reviews, no footprint — no business yet
  • Already has a modern site with booking that works
  • Wants a quote "for my nephew to compare" — you're the homework, not the hire

Work a territory, not the whole internet. One county, a handful of trades, a route you could drive. Local compounds: every client you land in a town makes the next one in that town easier — owners talk, and your sites become your showroom.

Pricing without a boss

Nobody approves your prices, which means nobody saves you from bad ones. These principles keep a solo operator profitable without gouging.

Charge monthly, think yearly

A monthly plan priced like a utility bill is an easy yes and a hard cancel — the site, hosting, call tracking, changes, and care are visibly working every month. Anchor the conversation on what one booked job is worth to them; for most trades, your month costs less than one hour of one job.

Offer three rungs

An entry plan, a core plan most people pick, and a premium plan with the module stack and priority care. Three rungs turn "should I?" into "which one?" — and the middle rung is where your business lives. Whatever numbers you choose, set them once, write them down, and stop renegotiating them per client.

Respect the setup question

A setup fee filters for serious buyers and pays for your build week; waiving it on annual plans rewards commitment. Either model works — mixing them ad hoc doesn't. Pick your policy before your first pitch, not during it.

Never discount the retainer

Discounting recurring revenue discounts every future month too. If a price objection is real, shrink the scope (fewer modules, slower changes), never the number. A smaller plan at full price beats a full plan at a resentful one.

⚠ Test money is not money

Before you tell anyone you can take their payment, confirm the platform is in live mode — test checkouts feel identical and charge nothing. And when a checkout fails with "no such price," the price almost certainly lives in the wrong account or the wrong mode. Check that before you promise a fix.

07

Running clients day to day

Clients don't churn because a page loads slowly. They churn because they feel forgotten. The portal is your retention machine — everything below is already in it.

08

The staff you don't hire

Half of agency payroll is people doing things BitPype already does. Know your invisible team, so you never sell your own hours doing their jobs.

The hire you skipWhat covers it
ReceptionistCall tracking with forwarding, recordings, voicemail alerts — plus a chatbot answering visitor questions around the clock.
Data-entry clerkLeadScout: every form submission becomes a clean, deduped contact automatically. No typing, no spreadsheets.
Follow-up assistantAutomatic emails when a lead shows interest, when a booking lands, when a payment renews — sent while you sleep.
Account managerThe client portal: clients check their own calls, leads, and requests instead of calling you for status.
SEO technicianEvery export ships with sitemap, canonicals, and business schema built from verified facts — checked automatically before publish.
Bookkeeper's first passBilling and Finance pages: subscriptions, plan contents, domain transactions, and AI spend, tallied for you.
09

Money operations

Solo means there's no finance department to catch your mistakes, so the routine has to catch them.

Weekly (15 minutes, Friday)

  • Finance page: what came in, what the platform spent
  • Any failed payments or expiring domains — act while they're small
  • Rental charges: exactly once per qualified event, never twice

Monthly (one hour)

  • Reconcile subscriptions against live clients — no ghost charges, no free riders
  • Review plan mix: who's outgrown their rung? That's your upsell list
  • Check the mailing list send log: sent, failed, unsubscribed — real numbers only

Remember the platform's memory: the Audit log records every consequential action — clears, settings changes, charges. Work like it's watching, because it is, and that's what lets you trust your own operation when a client asks "what happened here?"

Your clients will never ask how big your team is.

They'll just see the portal, the calls, and the leads. Book a demo and look through their eyes.

Your first 90 days

Days 1–30

Prove the machine

Pick your county and three trades. Build your own agency site on the platform first — you are client zero. Stage your first ten prospect sites, get approvals, publish the first handful, and make your first test call ring your own phone.

Days 31–60

Fill the book

Three staged sites a week, every week. Convert approvals into monthly plans, attach one module per happy client, and launch your first rank-and-rent site in your best niche. Collect your first testimonials — real ones, from real clients, in their words.

Days 61–90

Systemize & grow

Your pipeline should now run on the weekly rhythm without heroics. Start a second rent niche, send your first monthly newsletter, and raise your entry rung for new clients — early clients keep their price; your confidence is worth more now, and so is your calendar.
